Being a good manager is as difficult as it is important. One has to be equipped with patience while being simultaneously tough and encouraging. Even beyond noticeable issues that need managers’ attention, there are stealthy patterns that chip away at group productivity. One such issue is social loafing, a tendency to expend less effort in a cooperative group than when working alone.  The earliest attempt to investigate the relationship between a group setting and productivity dates back to Maximilien Ringelmann’s experiments (1882–7). Maximilien was a French agricultural engineer and carried out a series of experiments in which participants were instructed to pull a rope alone and in groups of two, three, and eight. The results showed that individuals in groups of eight exerted less than four times the force of a person tugging a rope alone. His study suggests that people’s efforts decline as team size increases, which was dubbed the Ringelmann Effect. A brilliant twist to Ringelmann’s investigation was carried out in the 1970s by Alan Ingham at the University of Massachusetts Amherst. He and his colleagues replicated the rope-tugging experiment with a variation; unbeknownst [1] to others, some students in  groups were told to only pretend they were pulling the rope. Ingham’s study generated a fascinating observation: it didn’t matter whether participants were in a large team or merely thought they were in a large team. The mere perception of being part of a group diminished efforts. In light of these studies, minimizing the occurrence of social loafing can benefit for-profit organizations. One strategy is to empower employees by entrusting them with more responsibility. The point is to place trust in them by allowing them to make their own decisions. Contrarily, micromanaging [2] managers will not only spread themselves thin [3], but more importantly, strip the sense of agency from their employees. Without agency, people naturally feel less accountable.  Another solution is to cultivate a corporate culture that encourages ambition. Workers tend to fall back on organizational norms as a default option. Thus, if taking the initiative to resolve minor and major issues becomes the norm, that will become more or less how everyone reacts to problematic situations. This type of culture can be cultivated through a deliberate feedback system that rewards desirable behaviors.  Putting theory into action is always easier said than done, and effective execution can sometimes depend on unpredictable idiosyncrasies in each organization. However, being aware of the phenomenon of social loafing and general approaches to take is a big step. With trial and error, the rest will come naturally; As the old saying goes: practice makes perfect.

좋은 관리자가 되는 것은 중요한 만큼 어려운 일입니다. 사람들을 격려하는 능력과 강인함을 갖춤과 동시에 인내심도 있어야 합니다. 관리자가 주의를 기울일만한 눈에 띄는 문제들 이외에도, 겉으로 드러나지 않게 팀의 생산성을 조금씩 갉아먹는 행태나 양상들도 있습니다. 그러한 문제 중 하나는 혼자 일할 때에 비해 팀을 이루어 같이 일할 때 노력을 덜 기울이는 경향, 즉 사회적 태만입니다.  집단 환경과 생산성간의 관계를 밝히려는 최초의 시도는 막시밀리앙 링겔만의 실험(1882-87)으로 거슬러 올라갑니다. 프랑스의 농업 엔지니어였던 막시밀리앙은 실험 참가자들을 2명, 3명, 8명으로 그룹을 지어 줄다리기를 하게 하는 실험을 했습니다. 그 결과, 8명으로 구성된 집단에서 줄을 당긴 참가자들은 혼자 밧줄을 당기는 참가자에 비해 4배나 더 적은 힘을 들인 것으로 나타났습니다. 그의 연구는 집단의 규모가 커질수록 각 구성원이 들이는 노력이 줄어든다는 것을 보여주고 있으며 이것은 링겔만 효과라고 불립니다. 1970년대, 앰허스트에 있는 매사추세츠 주립대학의 앨란 잉엄은 링겔만의 연구를 응용하여 기발한 실험을 했습니다. 잉엄과 동료들은 밧줄 당기는 실험을 약간 변형하여 다시 해보았습니다. 다른 학생들에게는 알려주지 않은 채, 그룹내 몇몇 학생들에게 밧줄을 당기는 척만 하라고 했습니다. 잉엄의 연구 결과는 아주 흥미로웠습니다. 참가자들이 실제로 큰 집단에 속해 있든 아니면 큰 집단에 속해 있다고 생각하든 상관없었습니다. 집단의 일원이라는 인식만으로도 개개인이 들인 노력은 줄어들었습니다. 이러한 연구에 비추어 볼 때, 사회적 태만의 발생을 최소화하는 것은 영리를 목적으로 하는 조직에 도움이 될 수 있습니다. 이런 전략 중 하나는 직원들에게 더 많은 책임감을 부여하는 것입니다. 핵심은 그들이 스스로 결정을 내릴 수 있도록 그들을 신뢰하고 맡기는 것입니다. 반대로 생각해보면, 세세한 것까지 참견하는 관리자들은 스스로를 관리의 범위를 너무 넓혀 문제가 생기게 할 뿐 아니라 나아가 직원들의 주체의식을 박탈한다는 점입니다. 권한이 없으면 사람들은 당연히 책임감을 덜 느낍니다.  또다른 해결책은 의욕을 북돋우는 기업 문화를 양성하는 것입니다. 직원들은 기본적으로 조직의 표준을 따르는 경향이 있습니다. 따라서 크고 작은 문제를 해결하기 위해 솔선수범하는 것이 표준이 된다면 모든 사람이 그런 방식으로 문제 상황에 대응하게 될 것입니다. 이러한 유형의 문화는 바람직한 행동에 대해 보상을 주는 신중한 피드백 제도를 통해 형성될 수 있습니다.  이론을 실행에 옮기는 것은 항상 말처럼 쉽지 않고, 그 효과적인 실행 또한 각 조직의 예측하기 어려운 개별적 특성에 따라 달라질 수 있습니다. 하지만 사회적 태만 현상과 이에 대한 일반적인 접근 방안을 알고 있는 것만도 큰 진전입니다. "연습이 완벽을 만든다"라는 말처럼 시행착오를 거듭하다 보면 나머지는 자연스럽게 따라오게 될 것입니다.
